A framework that transformed how I lead, consult, and equip others is the 3C Model for Church Board Leadership.

I created this framework after years of sitting at boardroom tables and walking alongside pastors, elders, and nonprofit leaders who were exhausted, confused, or disillusioned—not because they lacked faith or vision, but because their board dynamics were stuck. I saw a pattern. Boards that were flourishing had three things in common: clarity about their purpose, collegiality in their relationships, and capacity to lead effectively. I started naming these patterns in my consulting work, testing language, and building tools. Over time, the 3C Model was born—and it started changing everything.

This framework didn’t just help the leaders I served. It changed how I approach board leadership. It gave me language, confidence, and practical handles to bring order to dysfunction, deepen trust, and move organizations toward real alignment. It’s now the foundation of my book, Leader on Board, and the lens I bring to every board retreat, coaching engagement, and leadership conversation.

Here’s my step-by-step guide to getting started with the

3C Model

Step 1: Diagnose where your board is stuck. 

Is the pain rooted in confusion, conflict, or chaos? (Hint: That usually maps to a lack of Clarity, Collegiality, or Capacity.)

Step 2: Start with Clarity. 

Revisit your mission, roles, and decision-making framework. Make sure your board knows what it’s responsible for—and what it’s not.

Step 3: Build Collegiality. 

Invest in relationships. Create space for spiritual formation, shared stories, and mutual trust. Healthy boards function as a team, not just a table of titles.

Step 4: Strengthen Capacity. 

Assess your board’s skills, time, and structure. Do you have the right people in the right seats? Are meetings fruitful, not just full?

Step 5: Align your leadership rhythm with all three Cs. 

Use the 3C Model as a check-in tool at retreats, during new member onboarding, or anytime the board hits a growth ceiling.
